The Welcome Package: How to Onboard a New Client

The fastest way to onboard a new client is one document, sent immediately after signing, before any work begins: what will happen, in what order, over what period, and what their own part in it is. Most client onboarding advice focuses on process steps. The steps matter less than closing the gap between what the client thinks they bought and what's about to arrive.

Clients don't buy what you actually deliver. They buy what they think they're getting, built from your website, a short conversation, their last supplier, and their own worst fears about being let down. Some of that picture is accurate. A lot of it is invented. You didn't put it there, but you're the one who has to live up to it, or manage it down to something honest.

David White found this out reviewing twenty years of client churn at his own agency. It fell into two groups: clients who left for reasons that had nothing to do with the work, a restructure, a change in strategy, and clients who left early, avoidably, because they'd bought a version of the service in their head that didn't match what arrived.

The fix came out of a recorded sales call. The team swore every point on the pre-close checklist was covered, every time. The recording told a different story: two out of eight, at most. Nobody was lying. They genuinely believed it. But it meant the sales conversation alone could never be the mechanism that closed the gap.

The Welcome Package is what replaced it: a document sent immediately after every signing, before any work begins, mapping exactly what will happen, in what order, over what period, and what the client's own part in it is. It isn't a sales document, the selling is already done. It's a correction device.

The proof it works: across years of sending it, no client ever used it to demand a change. Nothing to object to, because the work that followed matched what the document described. It also pays a second, slower dividend, when a new decision-maker inherits the account years later and starts relitigating what was promised, a Welcome Package that's been kept and reviewed all along is the plainest proof on hand that the work was delivered as agreed.

The Horizon Method app's Welcome Package tool keeps your own version on file, dated, ready to hand to the next person who asks, and prompts you to write one line in your Ship's Log at every signing: what version of you did this client actually buy.
